Im thinking of converting a 2wd XL-7 to a 4wd swapping in toyota axles and a Toyota 4wd trans. Anyone heard of it being done ?

If you search up 4wd swap in the search box, you can find alot of swap threads for other vehicles. Not sure about XL-7s or Vitara's, mostly saw Sidekicks etc.
It would require custom fab work most likely and will be a lot of work. If you did the SAS on the front at the same time, you could figure out if the axle would have to be positioned differently than the IFS, in accordance to how the tranny fit up.

Lot of running gear swaps have been made, very few with the transmission swap (that I have heard of).
A lot depends on what year XL-7 you have.
Toyota, Suzuki, and most other vehicles use automatic transmissions built by ASIAN-WARNER. The major differences between manufactures types (4 spd, 5 spd, etc.) is Bellhousing, input shaft, output shaft. So the easiest transmission change would be same models of transmissions. When you have a XL-7 late 2004 and newer there are three main computers that have to be running to allow transmission to function properly, there are lesser computers that can be circumvented by different means, and 4wd may use wiring and computers that are not in 2wd vehicles. If you are not proficient at swapping and/or making things work, this will be major challenge. Large projects like complete drive train change outs can take forever.
